Need help timing 377ss

Im using the flashlight method, i did another motor and it went perfect.This engine looks to have new points and condensors installed, its got tons of spark but the timing is off.

No matter how i advance the armature plate i end up about 1cm away from my timing mark, when i got the sled it wasnt running.Could the points just need to be gapped then the armature set?

Hopefully someone knows before i lose my mind.

Yes, always gap points first.
Then set timing with the cam advanced.
